Where they started
Signups were healthy and the product was good, but trial-to-paid had plateaued. The whole onboarding email program was a single welcome message that fired the moment someone signed up and then went quiet.
Nobody could see who was stuck. A trial user who never reached the core action got the same silence as one who was already hooked, so the people most likely to churn were the ones the team never spoke to again.
What we found
- A single welcome email, sent on signup, with no event-based follow-up of any kind.
- No connection between product activation events and the email program, so emails could not respond to behavior.
- Trial-to-paid stalled, with most drop-off happening before users hit the activation milestone.
- Click-to-open on the lone welcome sat near the 6.8% benchmark, with nothing built to beat it.
What we did
Define activation
We worked with the product team to pin down the single action that predicts a trial converting, then made that event the spine of the whole sequence.
Branch on behavior, not dates
We built six emails triggered by what a user did, not how many days had passed. People who had not activated got help reaching it, people who had got nudged toward the paid plan.
Write for the click
Each email had one job and one clear action. We A/B tested subject lines and the primary call to action, then promoted the winners.
Instrument and iterate
We tracked click-to-open and trial-to-paid per branch so the team could see exactly which message moved which user, and we refined the weakest step each cycle.

The event-triggered sequence reached 11.4% click-to-open, well clear of the 6.8% 2025 benchmark, because every email arrived in response to something the user had just done rather than on a fixed schedule.
Over the quarter, email-attributed trial-to-paid conversions rose 18%. The biggest gains came from the branch aimed at users who had stalled before activation, the exact group the old single-email setup ignored.
